Get Your PlanDEALER & DISTRIBUTOR NETWORKS
How to get dealers
for your product in India.
Where to find them, how to qualify them before wasting a visit, what to say on the first call, and how many contacts it realistically takes to appoint one. Written for manufacturers and FMCG brands with a good product and no dealer network yet.
FIRST, THE WORD
Dealer, distributor, agent -
they are not the same.
A distributor buys in bulk, holds stock, extends credit to retailers and covers a territory. A dealer buys smaller quantities - often from that distributor - and sells from a shop or showroom. An agent does not buy at all; they earn commission on orders.
This matters because the question "how do I get dealers" usually means one of two different jobs. If you are launching, your first appointments should be distributors who already reach the dealers you want. If you are widening coverage in an existing territory, you are appointing dealers directly. Choose the wrong one and your margin structure, territory map and opening order size will all be wrong.
WHY A DEALER SAYS YES
Four things decide it,
before your pitch.
A dealer will not displace an existing line for the same 8%. Know your landed margin, schemes and slab benefits before the first call, and be able to explain them in one sentence.
Photos of a shop selling it, a GST-billed sample run, or numbers from one working territory. "No one in your area has it yet" is not proof of demand; it sounds like risk.
Dealers think in areas. If you cannot say which pin codes or districts are theirs, expect the conversation to stall - because they know the brand might appoint their neighbour next month.
Replacement policy, delivery timelines, scheme claims and a named person to call. Dealers judge a brand by how quickly problems are fixed, not by how good the launch presentation was.
WHERE TO FIND THEM
Six sources,
ranked by what they return.
| Source | Effort | Quality | What to expect |
|---|---|---|---|
| Existing distributor and super-stockist networks | Low | Highest | Your current distributors already know which retailers in their area move your category. Ask for introductions instead of cold-calling shops. |
| Trade fairs and industry expos | Medium | High | Dealers attend looking for new lines. A badge list you actually call in the week after the event is worth more than the stall itself. |
| Category directories and marketplaces | Low | Mixed | IndiaMART, Justdial, India Business Directory. Volume is high, verification is low - expect many dead numbers and wrong categories. |
| Competitor dealer networks | Medium | High | Shops already stocking the nearest competitor are pre-qualified on category and credit behaviour. Visit the market and note the boards outside. |
| Local market visits | High | Highest | One day in a wholesale market teaches you more than 200 scraped numbers: who is expanding, who is stuck with dead stock, who actually pays on time. |
| Referrals from existing dealers | Low | High | Dealers talk to each other across districts. A referral from someone they trust shortens the first call from five minutes to thirty seconds. |
Most brands over-invest in scraped directories and under-invest in the two sources that actually convert: current distributor introductions and the shops already stocking your nearest competitor.
QUALIFY BEFORE YOU PITCH
Seven questions
that save wasted visits.
Ask these on the phone, before anyone travels. A dealer who cannot answer the first four is not a dealer for your product yet.
- What categories do they already stock, and which ones actually sell for them?
- How many retail counters do they supply, and in which areas?
- Do they have the working capital to carry your opening order?
- Who is the decision-maker - the owner, a partner, or a manager?
- What is their payment behaviour: advance, 15 days, or whatever they can get away with?
- Have they handled a brand launch before, or only established lines?
- Why are they open to a new line right now?
THE OUTREACH SEQUENCE
Five touches,
in this order.
WHAT TO SAY
The first call,
in plain language.
- Your margin at this slab, in rupees per unit
- Which districts are yours exclusively
- What happens if the product does not move in 60 days
- Delivery time and who to call when something is short
- One proof point from a working territory
- Mass WhatsApp forwards with a catalogue image
- "Everyone is buying this" without a single number
- Complicated slab structures explained verbally
- Promises about advertising you cannot fund
- Pressure to place a large first order
THE REALISTIC MATHS
How many contacts
one appointment takes.
Roughly 100 qualified contacts produce about 20 real conversations, 5 serious discussions and 1–2 dealer appointments. If your numbers are far below that, the problem is usually fit or margin rather than effort - no amount of extra calling fixes a product a dealer cannot sell at a price they can defend.
Plan for 3–6 weeks to get the first appointments and 3–6 months for a network that reorders without being chased. Anyone promising a nationwide dealer network in a month is selling appointments, not distribution.
DOING IT AT SCALE
When to stop doing it
between other work.
Dealer outreach fails quietly because it is the first task dropped when production, dispatch or a customer complaint takes over. It needs daily, boring consistency: list first, calls second, WhatsApp third, follow-up dates fourth.
That is the part we run for manufacturers and FMCG brands - building the dealer list, making the first calls, qualifying, sending the margin sheet on WhatsApp and booking appointments for your team. You keep pricing, terms and the final decision. See how the outreach desk works.
QUESTIONS
Dealer network
questions people ask.
What is the difference between a dealer and a distributor?
A distributor buys in bulk from you, holds stock, extends credit to retailers and covers a wider territory. A dealer usually buys smaller quantities, often from a distributor, and sells from a shop or showroom. For most Indian brands, distributors supply dealers - so your first hire of appointments should target distributors who already reach the dealers you want.
How many contacts does it take to appoint one dealer?
A realistic working ratio is roughly 100 qualified contacts to 20 real conversations, 5 serious discussions and 1–2 appointments. If you are getting far worse numbers, the problem is usually fit or margin - not persistence.
How long does it take to build a dealer network?
First appointments typically take 3–6 weeks of consistent outreach. A working network across several districts is a 3–6 month job, because each dealer needs a trial order, support and a repeat cycle before they commit shelf space.
Should I offer exclusivity to the first dealers?
Territory protection for a defined period is usually worth it to get the first appointments, but keep it time-bound and tied to minimum purchase. Open-ended exclusivity given to a passive dealer is how brands lose a district for a year.
How do I get dealers for a new product with no brand name?
Lead with margin, support and a small trial rather than brand. New brands get appointments when the risk looks small: a low opening order, a replacement guarantee and a territory that is genuinely theirs. Credibility comes from the first two dealers who reorder.
Is WhatsApp or calling better for dealer outreach?
Both, in sequence. The call qualifies and starts the relationship; WhatsApp carries the price list, images and follow-up because dealers can forward it. A call with no follow-up message is wasted, and a message with no call gets ignored.
How do I verify a dealer before giving credit?
Ask for GST details, two supplier references and a cheque for the first order. Visit the shop or send someone who can. Dealers expect this - a brand that gives open credit on day one is treated as inexperienced, not generous.
Can this outreach be outsourced?
Yes, and it is one of the most common things we run for manufacturers and FMCG brands: list building, first calls, qualification, WhatsApp follow-up and appointments booked for your team. You keep pricing and the final appointment decision - we handle the daily work of finding and qualifying.
NEXT STEP
Build the list,
then make the calls.
Tell us the product, the states you want to cover and your margin structure. We will tell you which sources will actually produce dealers - and run the outreach if you want it off your desk.
